The proposal vs. the book that actually gets written

I'm deep in revisions and realizing my book has wandered miles from what I pitched two years ago—different structure, different tone, even a slightly different argument. My editor seems fine with it, but I keep wondering: is this normal evolution or did I just write a bait-and-switch?
